PTPN I Regional 7 Fokus Kinerja Operasional

BANDAR LAMPUNG — Sejak 1 Desember 2023, PTPN I Regional 7 (dahulu PTPN VII) resmi menjadi bagian dari Subholding Supporting Co di bawah Holding Perkebunan Nusantara PTPN III (Persero). Subholding yang mengurus rupa-rupa komoditas di luar gula dan kelapa sawit itu menggunakan PTPN I sebagai surviving entity.

Pimpinan tertinggi PTPN I Regional 7 (Region Head) Denny Ramadhan mengatakan, perubahan status PTPN VII menjadi PTPN I Regional 7 adalah bagian dari transformasi bisnis PTPN III (Persero) diawali dengan pembentukan  Subholding komoditas gula pada tahun 2021. Model bisnis dengan spesialisasi bidang dinilai akan memberi nilai tambah dari sisi produktivitas, standar kualitas, dan reputasi. Lebih dari itu, kata dia, program transformasi organisasi ini akan mengarahkan setiap Unit Kerja (Region) fokus kepada tugas pokoknya.

“Saya menilai transformasi bisnis HPN (Holding Perkebunan Nusantara) dengan klusterisasi komoditas merupakan langkah strategis. Dengan  spesialisasi komoditas diharapkan setiap Subholding dan Unit Kerja akan fokus kepada komoditas yang spesifik sehingga diharapkan menghasilkan kinerja yang optimal,” kata Denny yang sebelumnya melaksanakan tugas sebagai bagian Board of Management di PTPN I.

Lebih teknis Denny memandang transformasi organisasi ini tepat mengingat kendala rentang kendali yang selama ini diukur oleh jarak, saat ini sudah diretas oleh teknologi. Dengan teknologi informasi yang ada saat ini, daya jelajah setiap kebijakan, pengawasan, dan operasional di lapangan dapat dikendalikan secara baik, bahkan lebih presisi.

Tentang proyeksi PTPN I Regional 7 pada tahun 2024, Denny optimistis Regional 7 memiliki aset yang potensial untuk dioptimalkan capaiannya dalam rangka mendukung program besar PTPN I.

Denny mengatakan, Regional 7 dimasukkan ke dalam Subholding Supporting Co yang merupakan kluster Komoditas Rupa-rupa dengan pertimbangan adanya potensi sumberdaya yang dapat memberikan dukungan kepada aktivitas operasional PTPN I, dimana komoditas kelapa sawit dan tebu dikelola dengan pola KSO dengan Subholding lainnya, dan beberapa komoditas lain akan dilakukan penyesuaian komoditas menjadi tanaman kelapa sawit dan tebu secara bertahap.

“Dengan perubahan ini, kinerja operasional PTPN I Regional 7 dituntut untuk lebih optimal. Fokus kepada peningkatan produksi,  menjaga kualitas produk, serta menjalankan seluruh kebijakan strategik yang telah ditetapkan oleh Manajemen Subholding dengan tetap memanfaatkan setiap peluang yang ada. Setiap personil harus bisa bergerak lebih  agile dan akseleratif dari sebelumnya,” kata Denny.

Struktur Ramping

Sejalan dengan pernyataan Region Head, SEVP Business Support Okta Kurniawan menyatakan PTPN I Regional 7 akan menjadi salah satu Region yang produktif di Subholding Supporting Co. Ia juga meyakini, kinerja seluruh sumberdaya yang ada akan terpacu dengan kebijakan sentralisasi organisasi ini. Selain itu, struktur organisasi yang semakin ramping membuat Manajemen lebih fokus kepada optimalisasi penggalian produksi dan aset, menekan harga pokok produksi, efisiensi dan efektivitas di semua lini.

Pasca perubahan dari PTPN VII menjadi Unit Kerja Subholding PTPN I Regional 7, unsur pimpinan puncak terdiri atas satu Region Head dan dua Senior Executive Vice President (SEVP) dengan pengaturan fungsi baru dimana beberapa fungsi menjadi bagian Manajemen Head Office (HO) Supporting Co sehingga hal ini juga berpengaruh pada fungsi organisasi level kedua, yang semula sembilan Bagian dengan sembilan Kepala Bagian berkurang menjadi enam Bagian. Pengurangan jumlah Bagian ini secara otomatis menjadikan organisasi lebih ramping dan efektif.

“Akan banyak perubahan mekanisme kerja dengan perubahan ini. Semua aspek akan lebih fokus ke masalah teknis operasional dalam menjalankan kebijakan Manajemen Subholding. Secara aset dan resources tidak berubah, artinya potensi dan prospeknya tetap besar sehingga kami yakin ke depan akan lebih progresif,” kata Okta.

Meskipun demikian, Okta mengakui tantangan bagi Manajemen PTPN I Regional 7 sangat besar. Sesuai opsi Supporting Co yang diplot untuk mengelola rupa-rupa komoditas yang ada di seluruh PTPN Group, penekanan Subholding ini adalah optimalisasi pemanfaatan aset. Mandat ini, kata Okta, adalah pesan bahwa Supporting Co bukan sekadar perusahaan perkebunan, namun dituntut mengoptimalkan aset untuk aktivitas berbasis perkebunan dan di luar sektor perkebunan.

Tuntutan dari kondisi ini, tambah Okta, bukan lagi urusan agronomis dan komoditasnya, tetapi lebih luas kepada enterpreneur commodity. Sebab, selain beberapa komoditas yang selama ini bukan menjadi komoditas utama perusahaan, melalui Subholding ini akan masuk ke komersialisasi seluruh sumberdaya yang ada.

“Regional 7 memang punya empat komoditas yang dikelola, tetapi terdapat aset-aset lain yang potensial untuk dioptimalkan. Adalah mandat dari Subholding untuk setiap aset harus mendatangkan pendapatan untuk perusahaan. Ini harus dijawab dengan kecerdasan dan wawasan lebih luas,” kata dia.

Dalam konteks ini, Okta mengajak semua elemen untuk memahami makna dari strategi bisnis yang dicanangkan Kementerian BUMN ini. Hal yang paling mendasar tentang pembentukan Subholding Supporting Co, kata dia, adalah mindset bahwa ini adalah bagian dari upaya pemanfaatan seluruh aset korporasi secara optimal. Dengan kata lain Supporting Co diberi mandat sebagai pengelola aset perkebunan yang unggul sehingga dapat memberi nilai tambah yang signifikan bagi Perusahaan.

Sementara itu, SEVP Operation Wiyoso mengatakan status baru ini merupakan tantangan yang hampir tidak memiliki celah alasan. Sebab setiap Unit Kerja (Region) melakukan setiap aktivitas yang didukung dengan pemanfaatan sumberdaya lahan, sumberdaya manusia, inovasi teknologi dan digitalisasi yang unggul.

Secara prosedur, Wiyoso mengatakan komoditas kelapa sawit dan tebu yang ada akan dikelola dengan sistem Kerja Sama Operasional (KSO) dengan Subholding Palm Co (PTPN IV) dan Subholding Sugar Co (PT Sinergi Gula Nusantara).

“Sesuai misi Subholding Supporting Co, kita adalah bagian dari optimalisasi semua aset untuk bisa menjadi profit centre. Nah, kita punya banyak sekali aset yang bisa dimaksimalkan kemanfaatannya sehingga menghasilkan pendapatan bagi perusahaan. Opsi ini harus berjalan bersama dengan KSO komoditas utama,” kata Yos sapaan akrabnya.

Meskipun tantangannya sangat besar, Wiyoso optimistis dengan prospek kemajuan PTPN I Regional 7 ke depan. Dengan dukungan penuh semua pihak, seluruh aset yang terdapat  di Regional 7 ini akan menjadi salah satu pemasok pendapatan utama PTPN I sebagai Subholding.

“Kita punya sangat banyak potensi, tetapi selama ini terkendala oleh banyak hal, terutama faktor finansial. Yang fundamental adalah selama ini kita belum punya pengalaman dalam pengelolaan aset-aset di luar core business, tetapi setelah tergabung dalam Subholding Supporting Co, Manajemen bisa memobilisasi ekspertise dari Region lain yang punya pengalaman dan keahlian yang sesuai. Saya sangat optimistis,” kata dia.
